About:Shanghai 15-day Visa-free Policy for Cruise Tour Groups

From LA to Hong Kong, then fly from Hong Kong to Shanghai to take a cruise to Japan for 6 days .

My family and I are from the US, we will fly from Los Angeles into Hong Kong on 15th Jan, on the 22nd Jan we will fly from Hong Kong to SH to take a cruise to Japan for 5 days, We'll return to SH on 27th and fly back to hong kong.
Which visas do we need for this trip and where will we get them from please?

Oh, for your case, you are eligible for 144h visa free transit for both trips, so there is no need to apply for any visa.
