What is the best (fastest) way to travel, How late does the trains run?  How long is the trip?  Should I stay one night in GZ and travel to Zhongshan the next morning?

The subway train cannot reach to Zhongshan city. In the airport, there are direct buses to Zhongshan, you can catch one. As you mentioned, you arrive at 21:20, you can still catch the bus at 22:00 and 23:30. The bus ride is about 150 mins and the bus fare is CNY70. If you miss the bus, you are suggested to stay one night in GZ.
